Clutch adjustment

Need some help adjusting my clutch. Currently, I have about 2-1/2 inches of play at the top before clutch begins to be engaged. I have read it should be closer to 1-1/2 inches of play. Question I have is do I need to lengthen the adjustment rod, or shorten it. There are two hex nuts on either side of linkage swivel. Which way do I go. Swivel is held on to linkage with cotter pin. Note, I have some grinding on 1st gear only when I am at a full stop. Hoping this slack is the issue.
